Do You Have Invisible Leaders?

One of the major concerns among executives today is how to get the most out of their people.  Now, more than ever before, each person in your organization constitutes a larger investment.

 

Now, more than ever before, each person must produce and contribute.

 

Now, more than ever before, whom you hire, promote or determine you must let go becomes critical.  But, how do you make these decisions?  Are they totally unbiased; free from being influenced by perceptions, personalities and/or passions? 

 

How effective and successful is the process which you use to make these decisions?  It's a very important question to ask because on a personal level, these decisions impact an individual's life, their family and their self-esteem.  And, these decisions have tremendous impact on your business - from your customers to your star performers.  A recent experience demonstrates this best.

 

Invisible Influences

Company "A" had to reduce its workforce in one division by 20 percent.  They followed an age-old formula of "last in - first out" even though some of the "last in" employees may have been there for several years.  Following the layoffs, I was asked to do an assessment of the remaining workers to determine their degree of engagement along with recommended development requirements, motivational needs and job fit.

 

Prior to conducting the assessment I asked the CEO, COO and President how they planned to use the information gleaned from the assessment.  Their response was that the insights would help them to manage the remaining workforce so that the layoffs would not destroy their performance and morale.  They also believed that the information would help to determine the best way to ask employees to contribute more and move the company back into a profitable position.

 

With specific outcomes to achieve, I began the assessment.  What I learned was surprising.  I learned that some of the people who were let go were what I call "invisible leaders;" employees without big titles but to whom others go when faced with a problem, an inability to make a decision, or an issue they need to discuss in confidence.  In other words, these "invisible leaders" were seen as trusted individuals who helped guide others without bias, politics or any expected payback.  Therefore, the loss of these "invisible leaders" and the value placed on them had a greater negative impact on the remaining workers than management had realized.

 

Management's resolve was to hire new people for the team.  So, two months later, five new people were hired.  They were hired without any assessment to determine whether they were a right fit for the job or, more importantly, whether their values fit the culture of the existing team.  Imagine the reception these new people received.  Within four short weeks, three of the five new hires quit their jobs.

 

Why didn't management learn a lesson?  In my estimation, management felt that their skills in knowing and assessing people surpassed any assessments.  They ignored their own biases.  As one executive told me, "I can spot the good one every time."  Really?

 

Invaluable Impact

The reality is we all have biases; even when they are unconsciously brought into the process.

 

Today, talent is the most important asset and competitive advantage a business has.  Talent management and development of employees' attributes is the best growth strategy.  Best practices in hiring, retaining and developing talent totally surpass anyone's "gut feelings" about people.  That is why even during times of economic turmoil, the most successful companies (and yes, there are many) know how to use assessment tools as part of their people strategy to remove potential biases and to help make the important people decisions that are critical to overall success.  Matching the individual to the position is very important.  Yet to truly maximize talent and keep people engaged and retained, you must also hire for the future - people who are well suited to your company culture and qualified to grow with your business.  It's a smart investment regardless of economic times.  As my friend and colleague Bill Bonnstetter, Chairman of Target Training International, likes to say:  "Doing something is better than doing nothing."  So, do something - call us!
